Audit the five operating layers
- Customer relevance: What recurring reading, sun, travel, style, or replacement need does the category solve?
- Access: Can customers stop, compare, and use a mirror without blocking the store?
- Availability: Are common powers and proven styles in stock?
- Assortment: Is there meaningful choice without slow duplication?
- Execution: Are pricing, labels, backstock, ownership, and review dates clear?
Read the pattern
- Low sales plus low interaction suggests placement or relevance.
- Strong interaction plus weak conversion suggests assortment, price, fit, or mirror access.
- Sales plus stockouts suggests replenishment or insufficient depth.
- A full rack plus slow movement suggests assortment imbalance or duplication.
Correct one variable at a time
Restore availability, then test placement, power depth, style differentiation, price communication, or display capacity separately. Record the baseline before changing anything.

- power and style availability
- sales and gross profit
- reorders and inventory age
- space productivity and maintenance time
