Set the minimum performance standard before the display launches so the buyer knows what result will justify continuing, changing, expanding, or removing the category.
Define the test period
Choose a period long enough to observe normal demand and any expected seasonality. For many small retail tests, 30-, 60-, and 90-day reviews are more useful than waiting indefinitely.
Choose a small group of metrics
- gross-profit contribution
- sell-through or units per week
- reorder frequency
- stockouts
- inventory aging
- staff time required
Separate demand from execution
A display should not fail the performance standard because the store repeatedly left core items out of stock or placed the fixture where customers could not browse. Confirm basic execution first.
Write the decision rules
Example: continue if contribution meets the target and inventory is turning; adjust if demand is concentrated in a few positions; expand if the display is productive but repeatedly constrained; remove if demand stays weak after execution issues are corrected.
