This independent-pharmacy playbook is designed to launch or reset an eyewear category without adding clinical complexity or slowing service.

Before launch

  • select a front-end location outside prescription and checkout queues
  • record fixture size, reader-power mix, sunglasses, and backstock
  • assign one display owner
  • define weekly checks and the first review date

Days 1 to 30: establish the baseline

Keep the display organized by power, refill empty positions, and record customer requests. Track unit sales, gross profit, power stockouts, and staff questions. Do not change multiple variables during the first week.

Days 31 to 60: correct the opening assumptions

Use the first reorder to increase proven powers, replace slow duplicate styles, and fix placement or labeling problems. Confirm that weak sales are not being caused by a full-looking rack with missing core powers.

Days 61 to 90: make a category decision

  • expand: if reorders, in-stock execution, and gross profit support it
  • hold and refine: if demand exists but power or placement needs correction
  • reduce: if the category remains weak after execution problems are fixed

Operating rule

Pharmacy staff can direct customers to nonprescription readers and explain display organization. They should not diagnose, prescribe, or represent readers as a substitute for professional eye care.
